- Description: SCOUT is about finding the most promising opportunities at the edge of what your company already knows, can do, and can credibly become.

The next opportunity is rarely completely new. More often, it is already hiding at the edge of what a company knows how to do. A capability developed for one customer can solve another problem. A relationship built in one market can open a neighboring one. A constraint that once looked like a weakness can become a competitive advantage. A product can become a platform; a service can become a system; a specialist capability can become a new business.

**SCOUT** is the discipline of finding these adjacent possibilities before they become obvious to everyone else. The mistake is to treat innovation as a blank sheet of paper. Starting from zero is expensive, especially for a small company. The more useful question is: **What can we become next without becoming someone else entirely?**

## Look sideways

We examine the business from several directions:

- **Adjacent products:** What else could our existing technology, knowledge or infrastructure produce?
- **Adjacent customers:** Who has a similar problem but is currently outside our market?
- **Adjacent markets:** Where are our existing capabilities unusually valuable?
- **Unused capabilities:** What do we already know how to do that we aren't monetizing?
- **Constraints:** What limitations have forced us to become exceptionally good at something?
- **Existing relationships:** Who already trusts us, works with us or depends on us and what else could that relationship support?

The objective is not to generate hundreds of ideas. It is to identify a small number of **credible extensions** where the distance between what the company is today and what it could become is small enough to cross.

## The adjacent possible

Innovation happens at the boundary between the possible and the familiar. Too close, and there is no meaningful opportunity. Too far away, and the company has to acquire capabilities, customers, capital and knowledge it does not possess.

The **adjacent possible** sits between these extremes. It is the territory where existing assets can be recombined into something new. This is why constraints matter. A small team may lack the resources to compete broadly, but that limitation can force specialization. A company with an unusual technology stack may have built capabilities that are difficult for competitors to reproduce. A business serving a narrow cultural niche may possess relationships that provide access to a much larger emerging market. The Scout's job is to find these edges.

## From possibilities to experiments

SCOUT does not produce a fantasy roadmap. Each opportunity is evaluated against the company's actual capabilities, resources, relationships and Umwelt. We identify what would have to be true for the opportunity to work, what evidence already exists, and what remains uncertain.

The output is a set of **strategic options**. Each option is given an explicit rationale, key assumptions, and an estimated probability or confidence range. The most promising possibilities then move into **MOVE**, where they are tested against reality.
